OK, maybe the expression should be tweaked slightly: Don't count ON your chickens hatching until they do. In other words, don't promise to sell someone, 100 chicks, just because you have 100 eggs. Maybe only 90 will hatch, then they buyer would be upset he was promised 100.

That is why you apply a fudge factor for that sort of thing, so you have an idea of how much equipment. Buying everything after the fact will result in more chick lives lost, if not all of them. Sad.

Ya but what if they don't all hatch? Then you have too much equipment.

I need to count my chickens before they hatch so that I know how many feeders, heat lamps and how much bedding to buy before they arrive.

They are all closing sooner t=rather than later. Sometimes rumors are true as to what store is next , sometimes wrong. Who cares ? The outcome here is final and clear. Sears goes away as a brick and mortar retailer. They name may carry on , but. not the stores as we know them.
